Their closed source safety filters are completely blocking them from running the diagnostics they need. They are literally locked out of their own forensic analysis. So, uh, what do they do? They spin up a self hosted, open weight model, specifically GLM 5.2, and they use it to trace seventeen thousand separate hacker actions in real time.

Now, if you are Nvidia, that is not just a successful defense. That is the ultimate marketing case study. And Jensen Huang wasted absolutely no time. He weaponized that exact incident to launch the Open Secure AI Alliance, or OSAIA, with thirty seven founding members. The argument they are making is incredibly clever. They are saying, look, the bad guys already have advanced AI, so the defenders need open access to models, harnesses, and traces to audit and protect themselves. It, it completely reframes the security argument from closed is safer to open is necessary for defense.

But let us be honest for a second. There is a massive amount of, you know, populist grandstanding going on here. We saw this open models letter signed by Microsoft and Nvidia, and it immediately devolved into this high school drama of memes and corporate posturing on Twitter. OpenAI reportedly refused to sign it at first, then they quietly signed it, while Anthropic flatly said no. It is exhausting to watch because beneath all this high minded rhetoric about democratic AI, there is a very cold, very calculated business strategy at play. It is the classic, um, commoditize your complement playbook.

As a race car driver, I see this all the time in motorsport sponsorship. Imagine a massive tire manufacturer. Let us call them Apex. Now, Apex decides to sponsor a brand new, high performance sports car racing series. They actually give away the chassis, the engines, the whole car to the race teams for absolutely free. It looks incredibly generous, right? True open source racing! But here is the catch. To actually run those cars on the track, you are legally required to buy their incredibly expensive, highly proprietary racing tires. The car is the complement, and by making it free, Apex has completely cornered the market on the one thing you actually have to pay for to compete, which is the rubber.

That is exactly what Nvidia, Dell, and Hewlett Packard Enterprise are doing here. If they can make the software, the models themselves, a free, commoditized resource, then the only profitable battleground left is the hardware. You still need their chips, their multi node systems, and their massive compute clusters to actually run these beasts. By championing open weights, they are ensuring that their proprietary hardware remains the ultimate toll road of the AI age.

The Licensing Trap and Source Available Realities

This brings us to the actual models being shipped, like Moonshot AIs brand new Kimi K3. Now, on paper, this thing is an absolute marvel. It is a two point eight trillion parameter mixture of experts model with one hundred and four billion active parameters, and early evaluations show it actually beating Claude Opus 4.8. It is being hailed as the best open weights model in the world. But when you look under the hood, the, the reality of running this thing is incredibly daunting.

First of all, the deployment math is just brutal. To host Kimi K3, you are looking at an estimated one point four terabyte checkpoint. If you try to run this on an eight node A100 setup, it literally will not fit without multi node sharding because you only have six hundred and forty gigabytes of video RAM. You basically need a state of the art system, like eight of the new B300 chips with native FP4 support, just to fit the weights and a decent context window. We are talking about a half million dollar hardware setup. One developer on LocalLlama pointed out that this is the first open model they cannot run even on a five hundred and twelve gigabyte Mac Studio. So, is it really open to the community if only giant enterprises can afford the electricity to turn it on?

And then we get to the actual license, which is where the open illusion completely falls apart. This is not Apache 2.0 or MIT. It is a highly restrictive, source available setup. If you are a hosting provider making over twenty million dollars a year, you have to sign a separate private agreement. If your product hits one hundred million monthly active users, or twenty million dollars a month in revenue, you are legally forced to prominently display the Kimi K3 logo directly in your user interface. It is basically a franchise agreement dressed up as a community release.

We are seeing this new standard emerge where open weights are treated as a temporary, conditional loan rather than true developer sovereignty. The labs get the free marketing, they get the community red teaming, and they get massive developer mindshare. But the second a startup builds a highly successful, high revenue business on top of it, the ladder gets pulled up. So, we have to ask ourselves, do these conditional models actually protect us from the closed API landlords, or are they just replacing them with open weight royalty collectors who wait for you to succeed before they collect their rent?
